1 — Pick the right field, sample and make a target list (15 minutes)
Start small: pick one free‑text field that causes the most pain for automations or reports (job title, company name, or a notes field). Prefer fields with clear operational benefit — e.g. standardising job titles for routing, or company names to avoid duplicate billing — and where a small taxonomy will cover most rows.
Export a random sample (200–500 rows) into a spreadsheet or pull a sandbox copy in HubSpot or Salesforce. Manually label a modest set (50–100) into your chosen canonical values ("Head of Sales", "Marketing Manager", "CEO/Founder"). This labelled set becomes both your test and your prompt examples for the AI.
Create shadow properties now, not direct edits: e.g. job_title_ai_suggestion, job_title_ai_confidence, job_title_ai_provenance. In HubSpot add custom properties, in Salesforce add equivalent fields, or use extra columns in a sheet.
2 — Run the AI on a shadow copy and add confidence & provenance (25 minutes)
Run the model against your sample, writing suggestions only to the shadow fields. Include three things with every suggestion: a confidence score (0–100), a short provenance note (model, timestamp, prompt id) and the original value saved separately. For low‑code runs: call an API from a spreadsheet, or use a scheduled batch job that writes only to the shadow properties in your CRM.
Create a lightweight human‑review queue from the shadow results. Options: filter HubSpot lists where job_title_ai_confidence < 90; create a Salesforce list view and queue; or use a sheet with a status column and assign rows to team members. Make sure workflows explicitly exclude records with an "ai_pending_review" flag so your review process does not retrigger automations.
3 — Backfill in safe batches, keep an audit trail and monitor (20 minutes)
Decide your application rules before touching production: e.g. auto‑apply suggestions with confidence ≥ 95, route 70–95 to review, ignore < 70. Apply changes in small batches (start with 25–100 records) and keep the original value in a backup field or a CSV export to allow easy revert. When updating CRM fields, prefer toggling workflow conditions (add an "ai_backfill_in_progress" flag) rather than attempting to suppress triggers at the API layer.
Monitor a few simple signals for the first 2–4 weeks: % of records changed, human review precision (sample 50), any workflow exceptions or unexpected handoffs, and a weekly spot check of high‑value records. If you need help turning this into a safe pilot or hooking it into your existing workflows and backfills for Fareham or the South Coast, see our CRM & marketing data optimisation page: CRM & marketing data optimisation (Fareham).
Optira can help run the 60‑minute pilot and set the review gates so your small team trusts AI suggestions without risking live automations.
