Morning: inventory fields and pick a canonical ID
Start with a 60–90 minute inventory. List the product/line item fields in each system (CRM product object or line item, ecommerce SKU/code, accounts/item code) and capture where values differ: casing, separators, unit codes or description text.
Decide the canonical SKU or product ID you will use across systems. Pick a stable field (often the accounting item code or a simple numeric product ID) and record that choice and its justification so future changes are deliberate. Note platform differences — HubSpot and Salesforce may store product SKUs differently to your ecommerce platform or Xero — but the principle is the same: one canonical value, one owner.
Afternoon: build a single mapping table and add validation
Create a single mapping table in Google Sheets, Airtable or a lightweight app with these columns: canonical_sku, crm_sku, ecommerce_sku, accounts_code, synonyms, match_rule (exact/normalised/regexp), fallback (manual/lookup), trust_score (0–100) and last_verified.
Add simple validation rules and automated checks: use sheet formulas or an integration tool (Zapier/Make) to normalise whitespace, strip punctuation and compare candidate values before writing. Add a short canary test row (a test SKU that runs through the whole stack) so every deployment first exercises the path without touching real customers. Keep platform examples balanced: use HubSpot/Salesforce product fields, a Marketo/Pardot reference for marketing line items and your accounting code as the likely canonical source.
Safety, rollout, gating and maintenance
Gate downstream automations on the mapping's trust_score. Only allow invoices, fulfilments or automated price updates to run when trust_score >= your safe threshold; route lower scores to a lightweight human-review queue. During rollout use a rollback pattern: mark a SKU as mapping_pending, hold invoices for those SKUs, run a manual review list and keep an immutable previous_mapping column so you can revert by toggling the flag and replaying held items.
Assign a single owner (product data owner or ops person) and a 10‑minute weekly check in the rota to review new synonyms, trust_score drops and canary test results. Schedule a monthly reconciliation between ecommerce sales and accounting items to catch silent drift.
