How to clean up marketing-to-sales handoff data

Practical steps to fix lead handoffs: align lifecycle stages, assign ownership, clean duplicates, standardise source fields and add exception handling.

Align lifecycle stages and make ownership explicit

Start by agreeing a small, unambiguous set of lifecycle stages both teams recognise (for example: Marketing Lead → MQL → SAL → SQL → Customer). Pick which system is authoritative for each stage — many small teams choose the CRM (Salesforce or HubSpot) for anything sales-facing and the marketing platform (Marketo or Pardot) for campaign state — and document that choice so people and integrations use the same truth.

Make ownership clear at the moment of handoff: add a literal owner field, a handoff timestamp and a single boolean or status property that says “handed to sales”. Use a short ‘handoff handshake’ where sales must accept (or reject) the lead before downstream automations continue — that prevents marketing workflows from assuming a handoff succeeded when it hasn’t.

Deduplicate and standardise campaign/source fields

  • Decide your dedupe keys (email as primary, with company + name fallback) and apply the same rule in both systems so duplicates don’t split ownership.
  • Standardise campaign and source values: pick a short controlled vocabulary (e.g. organic, paid-search, email, partner) and map marketing channels into those values in Marketo/Pardot and your CRM.
  • Capture both first-touch and last-touch source fields, plus a small provenance stamping (who/when) so you can trace where a value came from without hunting logs.
  • Set clear default values and a ‘source unknown’ bucket rather than leaving fields empty; empty fields are hard to report and break automations.

Add simple exception handling and visibility

Create a short exceptions queue for any lead that fails the handoff rules (duplicate detected, missing required fields, API error). Route that queue to a named person or small rota with a simple checklist: verify contact, merge or create canonical record, set owner and mark the handoff accepted. Building this as a visible list in your CRM (Salesforce queue, HubSpot saved view) keeps fixes small and fast.

Monitor three simple metrics weekly: handoff lag (time from marketing trigger to sales acceptance), acceptance rate (accepted vs rejected/ignored), and exception count. Use lightweight alerts — a Slack ping, daily report or an automated owner reminder — so problems are visible before they block work.
